Control Tower Transformation in South America
A global automotive manufacturer operating across South America and other international markets. The company has a large-scale industrial footprint with multiple production plants, suppliers, and distribution networks supporting both manufacturing and aftermarket activities.
JAS was awarded the Control Tower (4PL) operation for the customer’s plants across South America. In addition, the project itself involved significant operational complexity: it spanned multiple plants and stakeholders all with diverse transport modes and fragmented visibility across the supply chain. Governance and KPI structures were not fully standardized, and reporting relied heavily on manual effort, resulting in a largely tactical, rather than strategic, approach to logistics management.
The JAS Customer Solutions Group (CSG) together with the Brazil Operational Director assumed leadership. Together, they developed and implemented a fully integrated regional Control Tower model designed to centralize logistics governance, improve operational visibility, and
support strategic decision-making.
- Organizational Structure & Governance: JAS established a scalable operating model with clearly defined functional pillars.
- KPI & Performance Management: To improve operational control and visibility, JAS implemented standardized KPI tracking and performance management processes.
- Systems Integration & Visibility: JAS integrated multiple systems and developed centralized dashboards to provide real-time regional visibility.
- Operational Routines: The Control Tower model established structured operational governance.
The Control Tower implementation delivered measurable improvements in visibility, responsiveness, and reporting efficiency across the regional logistics network.
- Reporting: Before implementation, consolidated logistics reporting took 3–4 days. After implementation, standardized dashboards reduced reporting time to as little as
5 minutes. - Visibility: Operational visibility improved through near real-time data consolidation and 24/7 dashboards, reducing manual reporting and enabling faster access to regional performance insights.
- Issue Detection: Issue detection and response cycles were accelerated, with escalation and resolution timelines reduced from multiple days to within hours in many cases.
The success of the initial deployment led to an expanded regional Control Tower scope across South America, enabling standardization across multiple locations. The customer recognized the Control Tower transformation as a major operational and cultural shift within its South America logistics organization.
Most importantly, the implementation helped transition the organization from reactive logistics management to a more strategic, data-driven supply chain approach.
