Coordination & Distribution: Coordinating Critical Aid Under Challenging Conditions
A leading humanitarian organization operating under extremely challenging conditions, providing logistics services for the delivery of critical medical equipment Ukraine during the early stages of the conflict.
The main objective was to deliver humanitarian cargo, primarily food supplies and essential medical equipment, to remote locations across Ukraine under extremely challenging operating conditions.
The client required the consolidation of cargo from multiple origins at strategically selected warehouses in Poland before onward distribution into Ukraine. A key challenge was identifying suitable logistics facilities.
This logistics network enabled the safe, compliant, and efficient distribution of humanitarian aid to areas where access was difficult, and operational conditions were constantly evolving.
Given the urgency of the situation, JAS rapidly established a centralized humanitarian logistics hub in Poland to support inbound and onward distribution into Ukraine.
Three strategically selected warehouses were designated to receive, store, and repack food products in compliance with European Union regulations. A dedicated GDP-compliant facility licensed for medical devices was also established to ensure pharmaceutical and medical cargo met all applicable EU and Polish regulatory requirements.
Cargo arriving by air, ocean, and road from multiple international origins was customs cleared under the appropriate transit procedures before being securely stored or cross-docked for onward delivery.
To manage distribution within Ukraine, JAS established a dedicated transportation control tower responsible for coordinating road movements, securing qualified carriers, and maintaining visibility across shipments. This centralized approach enabled efficient decision-making despite evolving operational constraints and tight delivery timelines.
Through strategic planning and optimized logistics processes, the JAS team significantly improved transit times while reducing warehouse handling and storage costs by approximately 12% through the implementation of a cross-docking strategy.
In addition, JAS implemented an enhanced documentation and shipment planning process that streamlined customs clearance and transportation activities. This improved road transport efficiency, increased vehicle utilization, and reduced road freight costs by approximately 4%.
By combining compliant warehousing, centralized transportation management, customs expertise, and multimodal logistics, JAS established a resilient humanitarian supply chain that enabled the reliable delivery of critical food and medical aid to communities across Ukraine when it was needed most.
